Description

The project Q10 Académico, aimed to develop a mobile application for the Learning Management System (LMS) used by an educational institution. The primary objective was to enhance accessibility and user experience for both students and teachers by providing a seamless and user-friendly mobile interface.

The Q10 Académico mobile app serves as an extension of the institution's LMS, allowing users to access course materials, track progress, submit assignments, participate in discussions, and receive important updates. It also facilitates communication between students and teachers, making educational resources more readily available on-the-go.

The main goal of the Q10 Académico mobile app was to improve user engagement and satisfaction by providing a convenient, efficient, and interactive mobile experience. The app aimed to make learning more accessible and enjoyable, fostering better educational outcomes and encouraging continuous use of the LMS.

As the Scrum Master and Project Manager, my primary responsibilities included overseeing the development process, ensuring the integration of the LMS functionalities into the mobile app, and maintaining a high standard of code quality. I coordinated with the design and development teams to create an intuitive and efficient user experience, from initial concept through final deployment. The project team was co-located in different Colombian cities. Our team consisted of front-end and back-end developers, UI/UX designers, QA testers, project managers, vendors, business analysts, and account managers. On the client side, the team included educational technology specialists and senior administrators responsible for providing requirements and feedback throughout the project. My role involved regular communication with the client team to ensure alignment on project goals and deliverables. In addition to overseeing the technical aspects of the project, I led the adoption of Scrum methodologies, implemented project management and quality assurance tools, and trained the team on their effective use. I regularly updated stakeholders, established key performance metrics, and facilitated daily stand-ups and sprint planning sessions. This coordination was essential in maintaining an organized development process and achieving project milestones on schedule.

Methodologies:

We used the Scrum framework, applying it throughout the entire development process. This approach allowed for iterative progress and continuous feedback, ensuring that the project remained on track and aligned with user needs. Scrum's emphasis on flexibility and collaboration was crucial in adapting to the evolving requirements of the educational institution.

The team engaged in regular Scrum ceremonies, including daily stand-ups, sprint planning, sprint reviews, and retrospectives. These ceremonies were conducted remotely, enabling effective communication and collaboration despite the geographical distribution of the team across different Colombian cities. Daily stand-ups facilitated the sharing of progress updates and quick resolution of any blockers, while sprint planning sessions helped in defining clear objectives and deliverables for each sprint.

Tools:

The Q10 Académico project utilized a suite of powerful tools to enhance project management, collaboration, and quality assurance.

Jira Software

Was used as the primary project management tool, enabling us to track tasks, manage sprints, and monitor progress in real-time. Its robust features facilitated effective backlog management and provided visibility into the development process for all team members.

Confluence

Served as our knowledge management and documentation platform. It allowed the team to create, share, and collaborate on project documentation, meeting notes, and technical specifications. This ensured that all relevant information was easily accessible and kept up-to-date.

Zephyr

Was integrated into Jira for comprehensive test management. It supported the creation, execution, and tracking of test cases, helping to ensure the quality and reliability of the mobile app. Zephyr's integration with Jira provided seamless traceability between requirements, test cases, and defects.

Microsoft Teams

Was the primary communication tool, facilitating real-time collaboration and communication among team members. It supported chat, video conferencing, and file sharing, which was essential for coordinating activities and maintaining effective communication across different locations.

Challenges and Solutions:

 

  • Challenges: I encountered several significant challenges. One of the primary issues was the high turnover rate, which required constant training of new team members and consumed a substantial portion of my working hours. Despite the need to expand the team to increase bandwidth, we struggled with retaining staff, as many team members did not stay long enough to reach their first year. Additionally, the team lacked a points system, making it difficult to measure team velocity and track progress effectively.
  • Solutions Implemented: To address the high turnover rate, I implemented a structured onboarding process that included comprehensive training materials and documentation. This reduced the time required for new hires to get up to speed and allowed them to become productive more quickly. I also focused on improving the team culture and work environment to enhance employee retention, which included regular team-building activities, recognition programs for outstanding performance, and opportunities for professional development. By fostering a more supportive and engaging work environment, I aimed to reduce turnover and build a more stable, high-performing team. Additionally, I introduced a points system to measure team velocity, which helped us better understand our capacity and make informed decisions about workload distribution. These efforts collectively helped us overcome the challenges and maintain project momentum.

 

Results and Achievements:

 

  • Increased Efficiency: Team productivity improved by 25% after introducing the structured onboarding process and points system, enabling faster and higher-quality delivery of project milestones.
  • Reduced Turnover: Enhanced team culture and retention strategies led to a 40% reduction in turnover rates, contributing to a more stable and cohesive team environment.
